Best practices to reduce changeover time on 5-Axis VMC?

Hey all, I'm running a mid-sized job shop, mainly aerospace and medical components, so we're constantly dealing with high-mix, low-volume orders. We've got a fantastic, newer 5-axis vertical mill that has been the biggest game-changer for cycle time, but it’s also become our biggest bottleneck due to non-cutting time. I ran the OEE report last week and the machine is sitting idle in Setup/Changeover for an average of 1.7 to 2 hours per 8-hour shift, purely on fixture swaps, tool presetting at the machine, and first-article check/prove-outs. This is crushing our capacity and making our quoted lead times longer than they should be, forcing us to run costly overtime just to stay competitive. We've started kitting tools beforehand and reviewing the setup docs, but the floor is still struggling with the physical work. For those of you running highly varied work, what specific, non-capital-intensive methods or workflows have you implemented to slash that changeover time down to under an hour? Is SMED really the answer, or is there a better way to stage fixturing off-line for a 5-axis machine? Open to hear your advice and suggestions. Thanks!
 
Offline presetting is the big win. A decent presetter pays for itself fast, but even without one, keep duplicate holders for your most-used tools. Swap holders, not inserts. Also, use a standardized zero-point system if your table allows like it turns a 45-minute fixture swap into five.
 
Have you standardized your fixture base yet? A common subplate system with zero-point locators can pay for itself in time savings fast. Even without hydraulics, you can use mechanical pull studs or dowel pins for repeatability under a few microns. That, plus pre-pulled tool lengths, is usually the combo that breaks the 1-hour setup barrier.
 
For us the trick was literally treating tooling like consumables. Two sets of the most common tools live in two carts. When one job is running, the other cart is already kitted for the next job. Roll cart A out, roll cart B in. No hunting for endmills, no swapping holders mid-shift. It’s low-tech, but it keeps the machine from sitting cold while someone digs through drawers.
 
There are plenty of ways to trim changeover without spending capital but it really depends on where the slowdown is happening. Some shops and people gain a lot just by reorganizing the workflow so presetting, cleaning, and staging never overlap. Others cut time simply by standardizing their tool libraries so every setup does not start from zero. What part of the process feels the most “hands on” for your operators right now? That usually tells us where the easiest wins are.
 
Biggest help for us was staging everything off the machine. Tools pre-set on the bench, fixture plate zeroed ahead of time, and the next job’s kit ready. Even basic off-machine prep shaved a lot of dead minutes.
