Small shop automation starter question, what gave you the biggest payoff with the least pain?

I’m in that phase where I want to dip a toe into automation, but I’m also nervous about turning a working shop into a science project. I keep hearing lights out manufacturing talk, but I’d be happy with one simple thing that saves me time and does not cause new headaches.

A specific moment was last week when I stood there watching a machine finish the same cycle over and over and realized I’m basically the most expensive part changer on earth. If you were starting from zero, what’s the easiest win for a small shop, a simple parts catcher, a bar feeder, or a robot tending one job, and what did you wish you knew before you spent money?

For most small shops, the easiest win is not a robot first, it is process first. A simple parts catcher on a lathe, a better workholding setup, or a pallet style fixture that lets you load the next part while the machine runs. Those usually pay off before a bar feeder or robot. If you already have stable cycle times and consistent chip control, then a bar feeder becomes a clean next step.
